Strategies for Managing Up in Complex Workplaces

In over three decades of professional life, I've encountered numerous workplace dynamics, some more challenging than others. One of the most common challenges arises when there's a gap between managerial competence and leadership effectiveness. It's not uncommon to find yourself working under a manager who excels in process management but lacks essential people skills or leadership finesse. This disconnect can detrimentally affect team morale, productivity, and overall workplace health.

Understanding the Manager vs. Leader Dichotomy

The difference between a manager and a leader is profound yet often misunderstood. Managers are primarily focused on processes, schedules, and the bottom line. Leaders, in contrast, prioritize people, their development, and inspire them towards a shared vision. Recognizing this distinction can be enlightening and change how you perceive and interact with your own manager.

During my career, I’ve often found myself in situations where I had to "manage up." This was particularly evident when I worked under a manager who was a proficient process overseer but not a people person. The realization came during a leadership communications class in college, which clarified my role: I was a leader, albeit without the formal title or authority of a manager.

Strategies for Managing Up

  1. Identify Strengths and Weaknesses: Start by understanding your manager's strengths and weaknesses. This understanding allows you to adjust your expectations and find ways to complement their style.

  2. Enhance Your Manager’s Strengths: If your manager excels in process-oriented tasks but struggles with decision-making or leadership, find ways to support them in these areas. For example, take the initiative to gather comprehensive information to aid in decision-making.

  3. Communicate Effectively: Keep lines of communication open with your manager. Provide regular updates, ask for feedback, and clarify expectations. This not only builds trust but also ensures you’re both aligned on objectives.

  4. Lead by Example: Demonstrate leadership by taking initiative, mentoring peers, and contributing positively to the team culture. Your actions can inspire others and fill the leadership void.

  5. Seek Feedback and Continue to Learn: Always look for opportunities to improve your skills. Seek feedback from your manager and peers and be open to constructive criticism.

  6. Maintain Professionalism: Regardless of the challenges, maintain a high level of professionalism. Focus on what you can control and strive to excel in your responsibilities.

The Benefits of Managing Up

Managing up isn’t just about making your current work situation more bearable; it’s about enhancing your career prospects. By effectively managing up, you can:

  • Improve workplace dynamics and team productivity.

  • Develop essential leadership and communication skills.

  • Position yourself as a potential candidate for future leadership roles.

In situations where managerial effectiveness is lacking, the ability to manage up becomes a crucial skill that can significantly impact your career trajectory and the overall health of your organization. It allows you to take an active role in shaping your work environment and can lead to more fulfilling professional experiences. This does not negate the fact that there is inequities and imbalance of power, but you do have the power to see your glass as half full until you make your next move.
